Congratulations to our 2016 Visa Global Challenge winning team, Archizoo, with a very impressive H$1.84 billion cumulative five-year profit. After five rounds, more than 500 decisions and almost three months of battles between 264 teams, our winner, Archizoo, swiped the Year 4 top team, SwipeRight, right from the top position in Year 5. Archizoo had performed consistently well, overcoming a Year 1 loss of H$-27 million to consistently build on profit from Year 2, and putting on nearly H$1 billion in profit in Year 5. Commiserations to SwipeRight (finishing in second place) who had performed incredibly well throughout, but despite the formidable performance, they couldn’t quite hold on to the top position in the last year. A number of teams performed extremely well (65 teams broke the H$1billion mark), and all but 21 teams were in cumulative profit in Year 5, as well. The biggest loser after five years was Mastermind, with more than H$-2.2 billion in the red. After five rounds, more than 500 decisions and almost three months of battles between 264 teams, our winner, Archizoo, swiped the Year 4 top team, SwipeRight, right from the top position in Year 5. Archizoo had performed consistently well, overcoming a Year 1 loss of H$-27 million to consistently build on profit from Year 2, and putting on nearly H$1 billion in profit in Year 5.

Commiserations to SwipeRight (finishing in second place) who had performed incredibly well throughout, but despite the formidable performance, they couldn’t quite hold on to the top position in the last year.

How the Challenge Was WonNow that the 2016 Visa Global Challenge has finished, we wanted to share some insights into what makes a winning strategy. So, if you’d like to know more about Archizoo’s success, tune into the Year 5 results webcast!

Clearly, we are not going to reveal too much about any team´s strategy, as these will be closely guarded secrets only to be deployed in future Visa Challenges! However, even by observing the publicly available data, we can draw some interesting conclusions.

Year 5 Brightest Burning StarsA very impressive jump of 71 places in Year 5 brings Card-Asians to the top of the highest climbers’ ladder. Excellent work in the last rounds from this team who moved up to 115th place overall with a profit of H$714.7 million.

Many of the top ladder movers for Year 5 achieved success from the mid-to-lower rankings of the ladder, supporting the Challenge’s aim to make the competition a continued learning experience for all participants to develop and grow their knowledge over the five years of the simulation.

Common PitfallsSo these teams listed above all have their own winning strategies, but sometimes it’s easier to learn from our mistakes. The following are common mistakes made by teams in the 2016 Visa Global Challenge, which you may find useful to reinforce your learning, understand some of your team’s mistakes, and help improve your chances of winning a future Visa Global Challenge!

Bait & SwitchThis refers to the practice of attracting customers with a high-value (or low-price) proposition and then subsequently weakening the product to cut costs or increase the price. The biggest problem with this strategy is that not only will it be difficult to grow your portfolio, but you will also have difficulty in retaining your existing customers. In other words, you will have to generate more profit from a declining card base, which puts you in a viscous cycle that is difficult to break.

Risk Based Pricing for AllRisk based Pricing (RBP) is an excellent technique for widening your reach while adapting your pricing to allow for the increased risk. However, it should be used selectively. Some teams allowed such a large percentage of cardholders through RBP pricing that it devalued their overall proposition, especially for those customers who were approved above the main cut-off score. The card lost any element of exclusivity.

Adapting to Market ConditionsWe recognize the merits of sticking to a strategy, however, it must be sufficiently flexible to react to changes in the market place. A decrease in interchange rates or an increase in bad debt rates will require some form of response from the issuer, or at least that the issuer recognizes that there will be an impact to the bottom line. Many issuers were slow to react to these market changes, thus meaning lost opportunities.

Closing the Barn Door After the Horse Has BoltedWhile there are techniques that can be deployed to mitigate risk after “bad” cardholders have been recruited, these can be expensive. It is usually advisable to avoid the riskiest customers in the first place, unless you can price for the increased risk, which is unlikely in such a competitive market place. We saw a number of issuers launch with very low cut-off levels, allowing up to 100% of their applicants to have a credit card. These teams often reacted in subsequent years by increasing their cut-off levels significantly, but by then the damage was done and they had to deal with the issue via collections and credit limit decreases, both of which can have a negative impact on the bottom line.

MispricingWe saw a few issuers offering free cash withdrawals to their cardholders. This drives higher cash usage, which will be unprofitable due to the fact that interchange is paid away by the issuer for each transaction. This is particularly problematic on debit, where there is no opportunity to recover the lost income via interest bearing revenue.

Winning Merchant Bids at All CostsWe saw that it was very difficult to make money from the most popular merchants teams were bidding to win. The most popular merchant was ThruQuick, and as a consequence, the deals offered to this merchant were very generous indeed. This meant that teams often overbid for this merchant and the majority of teams lost money on ThruQuick over a three-year period. It demonstrates the importance of ensuring that all business decisions are profitable in their own right and are not being cross-subsidized by other parts of the business.

The Performance After 5 Years

Average Cumulative Credit Profit: In Year 5, average cumulative profit for credit reached more than H$436.3 million, which is rather impressive when considering the progression from H$-28.8 million in Year 1!

Average Cumulative Debit Profit: Average profit on debit continued its impressive growth by reaching over H$101.9 million in Year 5 (compared to a loss of H$-0.37 million in Year 2).

Visa Credit Card Performance

Average Revolve Rate: Average revolve rates remained at the same level in Year 5 as in the previous year.

Average Bad Rate: There was a continued drop in bad debt rates between Years 4 and 5 of 0.2%, down to 9.1% at the end of Year 5, and while this is higher than most issuers would be able to tolerate in a premium segment with typically lower revolve rates, the downwards trend overall was satisfying. Many teams were still struggling with their credit risk decisions at the end of the five years, and this should be a focus for continued learning going forward.

Approval Rates by Channel: Year 5 approval rates improved only marginally on Internet and Branch (both up 1%). Despite this being the last year of the competition, teams were wise not to seek to let in more cardholders without the worry of bad debt write-offs in future years, as this strategy would have been punished.

POS Authentication Method: There was no change in the POS authentication methods selected, with Chip & PIN with contactless being the most popular throughout the Challenge from the beginning.

CNP Authentication Method: In Year 5, there were no changes in the CNP Authentication indicators.

Visa Debit Card Performance

Debit Channel Popularity: As has been the case throughout the Challenge, the Branch and Internet channels remain very similar in popularity for debit card marketing, and by the end of Year 5, they were almost at partity with 90% approvals in Branch and 88% in Internet. The continued investment in marketing through these channels has yielded very positive results for the Debit P&L in the final years of the competition.

Average POS Transactions per Card: POS transactions leapt up in Year 5 with a very impressive 145 domestic transactions per card (compared to 117 in Year 4) and international transactions stabilizing at 10.

The Performance After 5 Years [continued]

Cash to POS Mix: There was a big push by issuers in Year 5 to improve the split of POS:Cash transactions, and this has yielded excellent results on the P&L. The ratio by the end of Year 5 was 91:9. Well done teams, this is a very impressive result!

Merchant Acquiring Indicators

Average Cumulative Acquiring Profit: Having taken on the ailing merchant acquiring business in Year 3, those teams operating as acquirers have seen excellent growth in average cumulative profit, almost tripling to H$99.7 million in Year 5. Well done, acquirers!

Pricing Format: There was a 61:39 spilit in the selection of bundled and interchange+ pricing strategies, with bundled being the most popular strategy of the two options.
