The Client
A leading US based credit card processing organization rolls out a Testing Center of Excellence (TCoE) and generates savings of $4.9 M annually.
The Business Challenge The client was looking for testing assessments and recommendations for 20 applications running across its organizational systems - mainframe, tandem, web and other legacy systems. The client did not deploy standardized testing tools and testing environment, and was unable to leverage an ideal onshore-offshore testing model. The absence of a standardized testing process was creating operational inefficiencies that in turn increased the time and cost of projects. The objective was to find opportunities for improvements in the areas of test processes, test tools usage, testing environment, and effective offshore utilization for testing.

Solution An in-depth analysis of the business processes, applications deployed, and role played by different teams was conducted to understand and map the client’s existing testing practices. The analysis involved meetings, discussions, and interviews with all the teams. Assessment questionnaires were developed to collect data to help understand process flows and study existing test artifacts.
A two-level approach was adopted for the roll-out recommendation:
Level 1: Roll-out recommendation to individual groups addressing Phase1 areas of improvement with discussions on the next phase of activities
Post the analysis of existing systems and processes, the following steps were recommended to standardize testing practices:
The phase-wise implementation roadmap was spread over a two year time frame.
Setting up of a centralized unit for testing best practices that governed the entire organization
Development of robust regression testing processes and suites for thorough testing
Standardization of testing tools across the testing lifecycle for identifying optimum tools and reducing redundant ones
Development of standard testing environments based on testing needs
Greater utilization of offshore team for increased test process maturity and productivity
Level 2: Roll-out recommendation for the overall organization testing approach considering the follow-up improvement areas for each group, and organization wide changes for setting up a Testing CoE supported by a business case and benefits, as well as a high level implementation plan
