In 2008, the Vichy plant has undergone a complete restructuring project to meet the overall strategy of L’Oreal. Creating a unit specialized in subcontracting and flow management has allowed to identify various problems including those related to transportation management and transfer of containers

Transportation scheduling
Currently, the transportation management of the items to subcontractors is done separately for each subcontractor. In consequence the transportation billing is established individually for each delivery.
The load rate is about 40%, which is considered a low performance or transportation organization

Factor degradation
Implementing vehicle routing approach consists to schedule the delivery routings starting from Vichy plant for delivering each subcontractor the quantity required on once without exceeding the capacity limit of the vehicle. The optimal schedule is that minimizing the transportation cost ( Distances).

In the operations research studies, the integer linear model related to the vehicle routing problem is recognized as an NP-hard problem. Therefore, It’s essential to analyze the different approaches could be used for solving this optimization problem.

Les données statiques sont saisies dans un fichier Excel. Il comprend:– une feuille ( A) pour renseigner les positions géographiques des sous-traitants – et une feuille (B) pour renseigner les routes ouvertes entre les sous-traitants.

Le menu de programme donne le choix aux utilisateurs de saisir les opérations de transport à planifier ou de changer certains paramètres.

Après avoir saisi les expéditions et exécuté l’optimisation des tournées, la maquette des résultats s’affiche. Le graphique montre quels sont les sous–traitants livrés par chaque tournée. Les tournées sont bien distinguées par des couleurs différentes.

Concernant la phase de test technique de l’algorithme développé, nous avons utilisé le fichier Excel reprenant les opérations de livraison Janvier – Aout 2010 lors du développement. Les simulation a montré que les distances parcourues pourraient être réduites par 24% avec une diminution de coût de 8%
Le développement de l’application est le début de tout un projet de réorganisation de transport. Actuellement, le transport est géré expédition par expédition. C’est pour cette raison que le passage en organisation de transport par des tournées nécessitera le lancement d’un chantier pour gérer ce changement en termes de méthodes de travail ainsi que de relation avec les transporteurs. Une réunion avec DHL a eu lieu pour préparer la phase de démarrage en mois de novembre

L’utilisation actuelle des containers Cubis Shutz coûte prés de 270.000 euros annuellement. L’usine a opté dernièrement pour une nouvelle génération des containers appelés Pallecon en substitution des Cubi Shuz.
L’objectif de la présente mission et d’élargir le maximum possible le champ d’utilisation des Pallecon et la détermination à du nombre optimal de Pallecon à commander.

afin d’estimer le nombre nécessaire de Pallecon à louer à un horizon moyen terme, nous avons mis comme hypothèse, que les transferts de l’année 2011 vont se reproduire durant l’année 2012. plus une marge de 4%

La durée d’occupation moyenne d’un Pallecon est la durée entre la mise du jus en Pallecon et la date de retour du Pallecon vide à CAP, elle est estimée à deux mois.

Simulation
Comme les besoins mensuels de Pallecons ne sont pas identiques, il faut déterminer quelles sont les dates optimales de réception des Pallecon et quelles sont les quantités optimales des containers à commander.
En faisant la simulation des 6 scénarios possibles nous avons eu les résultats suivants :

Il serait optimal de passer les commandes de location semestrielle en mois d’octobre et mois d’avril. Le gain estimé est d’environ de 55 000 euros ce qui représente 20 % par rapport au coût généré par l’utilisation des Cubis Shuz

L’Optimisation du coût de transport et l’amélioration des conditions de la sous-traitance sont les sujets les plus centraux dans une UP de sous-traitance et de gestion de flux du groupe l’Oréal.
Rationalisation de transport:– Planification des tournés de livraison : Réduction de 24% des distances parcourues – Gestion des urgences
– Généralisation de l’approche aux autres flux
